Ask if they're willing to take a portion of their fee at risk based on outcomes. The willingness to bet on results is a strong signal that incentives are aligned.

The companies that have succeeded fastest with AI aren't the ones that hired the biggest consulting firms. They're the ones that said no to tiger teams, insisted on small embedded teams and proof-of-concept-first approaches, and moved fast with partners who could iterate with them.
